I hope I'm wrong, but from the sound of the symptoms I would say that
you have some shorted coils in the armature.
It may only be that the brush springs have been too hot and are no longer
pushing down hard enough. This is usually accompanied with a ticking or
an pulsating sound.
Look for signs of arcing on only a couple of commutator bars about 45 deg
apart.
Does the motor smell OK or does it have a burnt smell?
